In our experience, launches rarely fail because of bad code alone. More often the cause is something nobody owned: an untested cancel, a limit recorded as "configured" with no value, or a restart that nobody approved. A sign-off matrix makes every gate explicit, owned and evidenced before a strategy, account or release goes live.

Why a sign-off matrix

Regulators expect formal deployment controls. The FCA's review of algorithmic trading compliance notes that systems must be fully tested, including conformance testing with the venue, before deployment, and deployed only with senior management authority and predefined trading limits. Its follow-up review stresses clear, formalised deployment procedures with defined accountability. In the EU, RTS 6 sets out conformance testing, kill functionality and pre-trade controls.

The regulation tells you what must be true. It does not tell you who proves it, with what evidence, or when the answer is "not yet". That is the job of the matrix.

What the matrix covers

  1. Scope, data and connectivity. What is going live, on which venues and accounts, and proof that the data and connections work.
  2. Controlled live order-workflow validation. A small, separately approved live test of the full order lifecycle, reconciled with the broker.
  3. Pre-trade risk controls. Every limit recorded as an actual value, with evidence of both permitted and blocked behaviour.
  4. Stop, rollback and restart. Who can stop trading, what triggers it, and what must be true before restarting.
  5. Operations and liability arrangements. Support, monitoring, credentials and written responsibility for when things go wrong.
  6. Deployment sign-off gates. Each gate with its required evidence, internal approver and broker confirmation.
  7. Final approval record. One Go or No-Go decision, tied to a specific scope and version.

The principles that make it work

  • One owner per gate. A programme lead coordinates; each owner approves only their own area.
  • Values, not ticks. "Configured" is not evidence. The limit, the test and the result are.
  • No-Go by default. The decision stays No-Go while any required control, test or approval is unresolved.
  • Approval has a scope. Sign-off applies to the recorded strategy, account and version. Material changes need reassessment.

Where QTC helps

The matrix is the practical core of our Trading Readiness Index. A template tells you what to check; the harder part is judging whether the evidence is good enough and getting every owner to commit. QTC can run the sign-off process with your team, or independently review your evidence before launch. Try the shorter readiness checklist, or book a diagnostic call.

This article is general information, not legal, regulatory or investment advice. Regulatory, compliance and tax matters should be confirmed with qualified advisers; QTC coordinates these workstreams with specialist partners.
